Quick Facts
Industry: Multi-tenant B2B SaaS
Cloud Spend: $5.2M → $3.4M/year
Timeline: 10 weeks
Tenants: 320 enterprise accounts
Stack: AWS CUR, Kubecost, Grafana, dbt
The Challenge
A fast-growing B2B SaaS platform serving 320 enterprise tenants was spending $5.2M per year on AWS without any way to attribute costs to individual customers or product features. Finance saw a single monthly bill; engineering saw CloudWatch metrics. Nobody could answer “what does it cost us to serve Tenant X?” or “how much does the real-time analytics feature add per account?”
Gross margins were eroding as larger tenants consumed disproportionate compute and storage, yet pricing remained flat across tiers. The CFO needed unit-level cost data to inform the next pricing model, and engineering needed feature-level spend signals to guide architecture trade-offs.
Pain Points
❌ No per-tenant or per-feature cost breakdown
❌ Gross margin declining 4% quarter over quarter
❌ Only 22% of AWS resources tagged correctly
❌ Kubernetes costs treated as a single opaque pool
❌ Pricing tiers disconnected from actual resource consumption
❌ Manual spreadsheet-based cost reviews every quarter
Our Solution
👥
Tenant Cost Allocation Engine
Built an allocation pipeline on AWS Cost & Usage Reports and Kubecost that maps every compute hour, storage byte, and network transfer to the originating tenant using a combination of resource tags, Kubernetes namespace labels, and application-level telemetry. The pipeline refreshes hourly via dbt models in Redshift.
🎯
Feature-Level Attribution
Instrumented each product feature (AI inference, real-time sync, batch reporting, file storage) with OpenTelemetry cost dimensions. Cloud spend is attributed to features through weighted allocation based on actual resource consumption, giving product managers a live cost-of-goods-sold view per capability.
📊
Margin & Pricing Dashboards
Deployed Grafana dashboards showing gross margin by customer segment, pricing tier, and individual tenant. Finance uses the daily margin heatmap to flag accounts trending below target, while product uses feature-cost trends to prioritize architecture optimizations that protect margins.
🤖
Automated Optimization Alerts
Created automated anomaly detection on per-tenant and per-feature cost series. When a tenant's cost exceeds its revenue-weighted threshold or a feature's unit cost spikes, Slack alerts fire with root-cause context and suggested rightsizing actions, enabling engineering to act within hours.

Frequently Asked Questions
What are unit economics dashboards in cloud computing?
Unit economics dashboards connect cloud infrastructure costs to business metrics like cost-per-tenant, cost-per-feature, and cost-per-transaction. They give product and finance teams a clear view of gross margins by customer segment, enabling data-driven pricing and architecture decisions.
How does cost-per-feature analysis work?
Cost-per-feature analysis attributes cloud spend to individual product features using a combination of resource tagging, Kubernetes labels, and usage telemetry. Compute, storage, network, and third-party API costs are mapped to features so teams can see the true cost of running each capability.
Why is tenant-level cost visibility important for SaaS companies?
Tenant-level cost visibility reveals which customers are profitable and which consume more resources than their contract covers. This insight lets SaaS companies adjust pricing tiers, implement fair-use policies, and identify architecture improvements that protect margins at scale.
How do FinOps dashboards help reduce cloud waste?
FinOps dashboards surface idle resources, over-provisioned instances, and orphaned storage that traditional monitoring misses. By showing cost trends alongside utilization in real time, they empower engineering teams to right-size workloads and make cost-aware decisions daily.
